Under the Hood: Commitment Order in Diffusion LLMs

Everyone talks about diffusion LLMs as if their any-order token commitment is pure upside. In practice the freedom creates a reachability problem: the model can lock in a final answer while most of the reasoning canvas is still masked. Logging every step on LLaDA-8B showed the answer token committed at 15–24 % of the trajectory on GSM8K, after which the model often collapsed to answer-only outputs on up to 90 % of problems as context grew. Chain-of-thought only helped when commitment order was constrained; without that constraint the benefit disappeared entirely. A 2×2 prompt-decoder design isolated the interaction: adding reasoning text improved accuracy by 34.8 percentage points only under ordered commitment. The same interaction held on Dream-7B and MATH-500. A simple frontier-gated window that forces early tokens to stay open until a quality threshold is met recovered most of the gap while still allowing 4× parallel decoding once the window advanced. The practical rule is to keep the first 8–12 tokens under ordered commitment on reasoning tasks, then relax the constraint for later refinement steps; the optimal window flips from w=1 at full refinement to unconstrained at 8 tokens per step. The root cause is not EOS pressure, which remains nearly identical across decoders, but whether the sampler can act on termination beliefs at distant positions before the reasoning region is filled.
