Issue #10 - The default starting CRM for outbound shops — and what happens when you outgrow the free tier

What it is

HubSpot CRM is a contact and deal management platform that keeps your sales activity, email history, and pipeline in one place instead of spread across a spreadsheet, a shared inbox, and someone's memory. It's free forever, but has real limitations in automation, reporting, integrations, and scalability. The most valuable free features are contact management, deal pipelines, email tracking, forms, and basic reporting. For a founder or early SDR team that just needs to stop losing track of prospects, that's enough to start. The catch: HubSpot tightened the free plan considerably over the last two years — most notably cutting the contact limit from 1 million to 1,000 for new accounts in September 2024, and capping free users at two. Plan accordingly.

Where it sits in the stack

HubSpot is your CRM layer — the source of record for contacts, accounts, pipeline stages, and revenue reporting. GTM engineers customize field logic, manage workflows, and connect external data into it so sales and CS teams have a complete picture of each deal. In a typical outbound stack it sits between your data enrichment tools (Clay, Apollo) and your sending layer (Smartlead, Instantly, Apollo sequences). Unlike most CRMs, HubSpot lets you upgrade the specific area you've outgrown — Marketing Hub, Sales Hub, Service Hub, Content Hub — rather than forcing a jump to a single all-in-one paid plan.

Three workflows people actually run

1. Clay enrichment → HubSpot → sequence enrollment Build your ICP list in Clay from Apollo or LinkedIn. Clay's native HubSpot integration pulls contacts from an active list, runs waterfall enrichment across providers like People Data Labs, Clearbit, and Apollo, and writes the results back to HubSpot. In HubSpot, set up custom contact properties prefixed clay_ (e.g., icp_score, hiring_signal, funding_signal) so enriched records are easy to filter in lists and reports. Once Clay writes enriched data back to HubSpot contact properties, those properties become available as HubSpot workflow triggers — after Clay populates a LinkedIn URL, for example, a HubSpot workflow can enroll the contact in a sequence, create a task, or change lifecycle stage. Note: workflow-to-sequence auto-enrollment only works natively on Sales Hub Enterprise; on Professional you bridge it with Operations Hub custom code or a middleware like Make/n8n.

2. Apollo prospecting → HubSpot timeline sync Use Apollo to find and sequence contacts, and let the integration push every touch point back to HubSpot. The Apollo-HubSpot connection does three things well: contact enrichment, sequence activity sync, and list-based prospecting — each one eliminates a manual workflow that slows down outbound teams running high-volume campaigns.

Every Apollo sequence action — email sends, opens, clicks, replies — appears on the HubSpot contact timeline, so your AEs see the full outbound history before jumping on a call. One gotcha worth knowing: the HubSpot tracking pixel can load inside Apollo's email preview, triggering false open notifications — disable the HubSpot pixel on Apollo-sent emails to prevent inflated open rates.

3. Lifecycle stage automation → rep task routing This is the workflow that turns HubSpot from a contact database into an actual GTM system. Set lifecycle stages (Subscriber → Lead → MQL → SQL → Customer) and agree on MQL-to-SQL criteria jointly with sales, then build a workflow that sets the stage, notifies the right rep, and rotates ownership. This mapping stops leads from getting lost and keeps sales receiving only leads that meet the agreed bar. Layer on deal-based forecasting and a rep dashboard (my pipeline, my activities) and a leadership dashboard (pipeline by stage, win rate, velocity) so pipeline reviews run inside HubSpot rather than on a spreadsheet. Workflows run on enrollment triggers — a form submission, a property change, a lifecycle stage transition, a score threshold — and execute a defined sequence of actions against the enrolled record.

What it costs

Free accounts are capped at 1,000 contacts, 2 users, 1 deal pipeline, 10 custom properties, and 2,000 marketing emails per month, and every email, landing page, meeting link, and chat widget carries HubSpot branding.

Sales Hub has four tiers: Free ($0), Starter ($15/seat/month annual, $20/seat monthly), Professional ($100/seat/month annual), and Enterprise ($150/seat/month annual).

Gotchas to know before you buy:

  • Sequences are not in Starter. As of 2026, HubSpot email sequences are a Professional-tier feature. You need Sales Hub Professional or Enterprise to create and execute them. That's a $85/seat/month jump from Starter to Professional.
  • Sequence send limits are real. Users with an assigned Sales or Service Professional seat can send up to 500 emails per day; Enterprise users get 1,000 per day.

If you're enrolling contacts into sequences in bulk, sequences are limited to sending a maximum of three emails per minute.

  • Mandatory onboarding fees. HubSpot charges a mandatory one-time onboarding fee for Professional and Enterprise plans: Marketing Hub Professional is $3,000; Sales Hub and Service Hub Professional are each $1,500.

These fees are non-negotiable for direct HubSpot purchases, though some certified HubSpot partners can waive or reduce them during promotional periods.

  • Annual-only at Pro and above. HubSpot CRM mainly uses annual billing, offering limited monthly payment options — for example, the Professional Suite costs around $1,170 annually for five users, but jumps to $1,300 per month if billed monthly.
  • Marketing contacts are a separate cost driver. Marketing Contacts in HubSpot are contacts you can target with marketing emails and ads. Non-marketing contacts can exist in HubSpot CRM for free — but you can't send them any campaign. Once you upgrade Marketing Hub, that contact count is what drives your bill up.
  • Workflow-to-sequence enrollment is Enterprise-only natively. Native Workflow-to-Sequence enrollment is Enterprise-only ; Professional teams need a workaround.

Who it's for (and who should skip it)

Good fit: A founder or small outbound team (1–4 people) who needs to stop losing context between calls and emails. Start on free, get your pipeline hygiene right, and upgrade the specific Hub you outgrow. Start free, get your data clean, get your team used to the tool, and upgrade the specific Hub you outgrow — Sales, Marketing, Service, or Content — when the trigger event hits. The all-in-one Starter Customer Platform bundle is often the most economical move once you're upgrading two Hubs at once.

Skip it (or at least reconsider): High-volume cold outbound teams who rely on automated sequence enrollment at scale. HubSpot sequences max out at 500 emails/day per rep at Professional and don't support conditional branching or multi-channel steps natively. HubSpot's sequences are linear email-only chains — they do not support conditional branching, multi-channel steps (LinkedIn, calls, SMS), or AI-personalized steps. If pure outbound volume is your game, a dedicated sequencer like Smartlead or Instantly paired with Apollo as your data layer will give you more control for less money. HubSpot then becomes your CRM of record, not your sending engine.
