Your Effective Labor Rate Is Lying to You
Here's the formula: ELR = Total Labor Revenue ÷ Total Labor Hours Billed. Pull those two numbers from your shop management system right now.
The industry average ELR runs 15–25% below the posted door rate. For a shop charging $120/hr, that's a real earning of $90–$102. At 800 labor hours per month, that gap is $14,400–$24,000 of vanished revenue every single month.
The three main ELR killers:
1. Discounting quick-lube and maintenance work — that $15 off coupon feels like a traffic driver, but it drags down your real rate.
2. Canned jobs priced below actual time — if your canned oil change bills 0.3 hrs but takes 0.6, you're working for half price.
3. Free diagnosis and courtesy work — a free brake inspection that takes 30 minutes is real labor you're not billing.
This week's action: Calculate your ELR for last month. If it's more than 15% below your door rate, identify your top 3 discounted service items. Restructure just one of them and re-measure in 30 days.
