Small unit leadership — stop promoting your best producer into your worst manager
3 organizational failures · 2 leadership protocols · 1 squad design move
Most enterprises do not have a talent problem. They have an architecture problem dressed up as a people problem. * We promote the quota-crushing seller, the staff engineer who never misses a ship date, the designer whose work wins awards—and within two quarters, communication breaks down, projects stall, and morale flatlines.
We did not gain a leader. We lost our best producer.
This send is org design—small unit leadership, dual-career ladders, and why management and mentorship must stop sharing one calendar. (Next week: The Sovereign Professional—AI paradox and fractional career insurance.)

Three operational failures
1. The accidental manager trap
Leadership is a different craft—empathy under pressure, strategic communication, blocker removal without becoming the bottleneck. When the only raise path is people management, you build reluctant administrators, not leaders.

2. Silo loyalty over value-stream loyalty
Functional leads defend departments like feudal lords. Modern squads need a solid line to the customer outcome and a dotted line back to craft guilds.

3. Collapsed management and mentorship
When the same person owns ratings and craft development, hard truth and honest feedback both get sandbagged.
Deep dive: Decouple management from mentorship →
Two leadership protocols
Protocol 1 — Install dual-career ladders
Commissioned officers (strategy/people) · NCO bridge (tactical squad) · Warrant officers (elite craft without command).
Principal Engineer = Director in comp and influence—zero performance-review theater required.
Protocol 2 — Split the 1:1 job
Delivery 1:1 with squad lead. Craft 1:1 with guild lead. If HR cannot show the difference, your people feel it anyway.
One move — name your First Team
Ask every cross-functional lead: Who is your First Team this month?
If they answer their functional department first, you found the leak.
