Three operational failures

1. The accidental manager trap

Leadership is a different craft—empathy under pressure, strategic communication, blocker removal without becoming the bottleneck. When the only raise path is people management, you build reluctant administrators, not leaders.

Functional leads defend departments like feudal lords. Modern squads need a solid line to the customer outcome and a dotted line back to craft guilds.

Two leadership protocols

Protocol 1 — Install dual-career ladders

Commissioned officers (strategy/people) · NCO bridge (tactical squad) · Warrant officers (elite craft without command).

Principal Engineer = Director in comp and influence—zero performance-review theater required.

Protocol 2 — Split the 1:1 job

Delivery 1:1 with squad lead. Craft 1:1 with guild lead. If HR cannot show the difference, your people feel it anyway.


One move — name your First Team

Ask every cross-functional lead: Who is your First Team this month?

If they answer their functional department first, you found the leak.
