94% of CEOs keep spending on AI. Only 15% are winning
BCG just published its AI Radar 2026, surveying 2,360 executives across 16 markets. Two numbers stand out. 94% of CEOs will keep investing in AI at current or higher levels, even without returns this year. And 50% believe their jobs depend on getting AI right.
That is not confidence. That is momentum without a compass. Most companies will spend more on AI this year and still fall behind. Not because they spent too little, but because they spent it in the wrong place.
Why It Matters
BCG splits CEOs into three archetypes: Trailblazers (15%), Pragmatists (70%), and Followers (15%). The gap between them is not budget size. Trailblazers allocate 60% of their AI budget to workforce upskilling. Pragmatists allocate 27%.
This is where most companies get AI wrong. They buy tools and hope adoption follows. What they're actually building is dependency: on vendors, on consultants, on a handful of internal champions who might leave. Trailblazers are doing the opposite. They're building autonomy. Teams that understand AI well enough to own it, not just use it.
If you're part of the 70% in the middle, the question isn't whether you're spending enough. It's whether your spending is making you more independent or less.
The Decision
Is your AI budget building a capability your team owns, or funding a dependency your team can't escape?
What To Do This Week
- Send one email to your CFO or CIO: "I need our AI spend broken down by software/licenses vs. workforce training. What's our ratio?" That single number tells you where you stand.
- In your next leadership meeting, ask: "If our main AI vendor disappeared tomorrow, could we keep going?" The answer reveals your dependency level.
- Compare your ratio to the 60/27 benchmark. You don't need to match it. You need to know the gap.
What Not To Do
Increasing your AI budget without changing the allocation is not progress. It's scaling inefficiency. Don't assume that buying more licenses means building more capability. And don't wait for ROI proof before investing in your people. The 94% who keep spending are betting on the future. The 15% who are winning are betting on their teams.
